BACKGROUND

Our client is facing several thousand industrialization projects, primarily related to industrial transfers to support the ramp-up plan for its products. Our client has little visibility into its entire industrialization pipeline, with a limited understanding of priorities and scheduling, as well as room for improvement in the pace of execution.

IAC has been tasked with implementing and managing a new industrialization governance system across all divisions.

THE IAC APPROACH

Phase 1: Implementation of Centralized Management

  • Conducted more than 80 interviews (with staff from the Industrialization, Programs, Procurement, Supply Chain, and Quality departments, as well as engineering experts and lab staff from all sites) to gain a clear understanding of the situation,
  • Implementation and deployment of a central dashboard and BI system, including a load-versus-capacity model,
  • Implementation and rollout of a new management process; facilitation of key meetings.

Phase 2: Streamlining the Process

  • Manage the process (Gates, SteerCos…), ensure team buy-in,
  • Identify the key success factors for ensuring the long-term viability of the new program and prepare for the transition,
  • Support the implementation of structural improvements: provide technical support to suppliers for RFQs and DVIs, plan ahead for process qualification, expedite part reviews, etc.

Phase 3: Support and Transfer

  • Further development of the identified acceleration initiatives, formalization of action plans,
  • Forward to our client's designated representatives.

RESULTS

  • A new central dashboard has been implemented, featuring a comprehensive scope, priority levels, statuses, and schedules,
  • Strengthening reporting on critical projects (Supplier Derisking, Raw Materials Crisis),
  • Power BI report featuring KPIs, lead time, OTD, and workload, implemented to track performance and support continuous improvement,
  • Acceleration workshops: an average reduction of ~15% in lead times, documented with an action plan.
