BACKGROUND
Our client, a global leader in the utilities sector, has defined a strategy for streamlining and enhancing competitiveness that consists of two phases: a relocation of manufacturing operations to optimize its industrial footprint in Europe and a streamlining of its product portfolio.
IAC has been commissioned for one year to organize, plan, and oversee the transfer operations. This project involves a multi-site, multinational collaboration across two countries and four different locations.
THE IAC APPROACH
- Competitiveness Assessment: Validate the appropriate transfer scenarios,
- Risk identification and mitigation: targeted workshops to conduct “Value Stream Mapping” across the entire production process. This mapping made it possible to:
- To organize the project into areas of focus related to the transition: Real Estate, Human Resources, Documentation, Production, ERP, Purchasing, Logistics, Quality,
- To identify areas for improvement to be implemented by taking advantage of the knowledge transfer,
- To identify the risks associated with the transfer and develop a plan to mitigate those risks.
Alternative scenarios in the event that the initial action plan deviates from its course have also been defined to ensure that the transfer deadline is met.
RESULTS
- Industrial transfer completed on schedule
- No production days were lost during the transfer
